How often do you celebrate a lost deal?


We’re great at celebrating wins in sales and we should be. Even if the execution wasn’t perfect, a win deserves recognition first, then coaching on what could be improved.

But there’s another side we often miss.

Celebrating the perfect process that didn't close.

Think about it.

Your rep runs flawless discovery. Builds real rapport. Articulates the value prop clearly. Leads the conversation like a pro.

But the prospect doesn't move forward for a valid reason. 

Do we celebrate that?

Often no... but we should.

Because that's the behavior we want repeated. 

Often a closed lost teaches more than a closed won.

Is it always quality > quantity?
I'd say not always.

It depends entirely on what stage you're at and what you're trying to learn.

→ At startups, quantity beats quality because early-stage companies don't yet know what "quality" looks like.

Product-market fit is discovered through repetition and market feedback. You need volume to test hypotheses, identify patterns, and understand which customer profiles actually convert.

Restricting volume at this stage doesn't protect quality; it starves the learning engine.

→ As the company matures, quality overtakes quantity because you win by doubling down on what works.

You know your ICP, your win rates by segment, and the behaviors that predict a closed deal.

At this point, volume without precision becomes waste. Unqualified meetings burn AE capacity, extend sales cycles, and dilute focus.

We often forget that in sales, one size never fits all.

The right strategy is simply the one your business needs right now.

Your prospects are having sales conversations about you WITHOUT YOU in the room.

Prospects used to skim your website and case studies, then walk into discovery calls with half-answered questions. Their perceptions formed during your conversations.

That's shifted with AI.

Prospects now can ask everything up front. They get answers to their questions before they ever talk to you.

Complete or incomplete. Accurate or not.

That first conversation is shaping whether they see you as a fit. Whether they're walking in ready to buy or already convinced you're not right for them.

That's a massive blind spot for sales leaders.

Yes, you can influence what AI says about you through content. But you can't change it instantly or reliably.

It's a long-cycle lever.

At minimum, we need to explore how AI is talking about us so we understand the frame of reference our prospects have when they come in.

Sales reps aren’t motivated by tasks they 𝘳𝘦𝘤𝘦𝘪𝘷𝘦, but by those they 𝘶𝘯𝘥𝘦𝘳𝘴𝘵𝘢𝘯𝘥.


As leaders, it’s so easy to say, “Here’s what we need you to do,” and assume that’s enough.

Because we know the reason behind it. It sits in our minds as something that should be done.

We don't see the meaning gap it leaves on the other side.

That’s where the problem comes in.

Tasks feel heavy.

Your team feels like boxes to check instead of opportunities to make an impact.

But when we take the time to explain the why, they don’t just do the work; they engage with it, push harder, and make a bigger impact.

Most leaders want to know which tasks AI can replace, but the biggest gains don’t come from replacing anything at all.

They come from the work we never did because it was too expensive, too time-consuming, or too tedious.

Here’s a simple example:

Let’s say 500 new leads hit your CRM each week. Reviewing each lead’s website and LinkedIn profile takes about 10 minutes.

That’s 83 hours of work.

Every week.

So of course no team ever reviewed all. It was valuable, but not feasible.

But AI can automatically review all 500 and filter bad fits before they hit the calling queue. SDRs only see qualified prospects.

This isn’t “task replacement.”

This is unlocking work that was always valuable, just never possible.

Lee Salz put words to something we don't talk about enough.

Every salesperson knows that people buy based on emotion, justify with logic.

Almost none actually do it.

Even though it can be as simple as this:

"What's the biggest challenge in your business?" → Logic question.
"What's that one thing keeping you up at night?" → You feel that question.

So why the gap?

I've been thinking about it and came up with three ways to bridge it:

- Have reps rewrite their go-to questions. Logic version, then emotion version, so they understand the difference.

- Build a "buyer emotion map" for top accounts: stressors, frustrations, personal stakes. Review it before every call.

- After each call, have reps write down one emotional insight they learned about the buyer.
