I am very well aware that retention isn’t sexy.

Acquisition gets the hype, all the new tools, and most of the attention.

Retention is slow, repetitive, quiet, and sometimes not quickly measurable.

Efforts that compound rarely feel exciting in the moment.

But they’re the reason the business is stable.

Most brands ignore retention because it doesn’t give instant dopamine.

The best brands obsess over it.

Employee first companies are only employee first until they can’t pay their bills.

Clients come first. Happy clients create revenue. Revenue creates stability.

Stability is what allows you to take great care of employees long term, which = happy employees.

We don’t have a one size fits all plan for clients.

When you work with 8/9/10 figure DTC brands, they don’t want cookie cutter retention strategies.

Every brand is optimizing for something different, even though it all boils down to revenue.

Contribution Margin, New Customer Conversions, Churn Reduction, etc.

The strategy has to be tailored to that. The future of agencies isn’t mindless execution.

It’s knowing what to do, when to do it, and why. It’s knowing what other incredible brands are doing and testing.

I’ve audited hundreds of 8 and 9 figure retention programs and most fall into one of two buckets:

They’re either wildly overcomplicated or barely doing the basics.

I’ve seen multi 9 figure brands with no popup and multi 9 figure brands with flows so complex nobody knew what was going on.

Revenue hides cracks for a long time but fundamentals always win.

It still shocks me how many large DTC brands don’t have retention goals but have very clear ACQ targets.

No channel goals or benchmarks which means no accountability.

If your most profitable lever is treated like an afterthought then your business will be fragile.

QUIZ TIME! 8 and 9 figure brand retention questionnaire, starting with easy ones:

1. What are your Email + SMS revenue goals by month for 2026?
2. What returning customer rate are you targeting?
3. Subscription brands: what’s your month by month churn, and why?
4. What are your month 1 to 3 repurchase rates?
5. What are your average days between orders by top SKU?

How many of these could you answer without opening a dashboard?

Two brands can both say “35% of revenue comes from email”

and one could be healthy, and one could be torching their list.

One is thoughtfully driving cohort behavior, the other is sending more promos to the same people.

Email attributed revenue is easy to screenshot. Retention health is harder to look at.

And that’s why most brands avoid it.

If you’re a subscription brand and your agency is just presenting opens and clicks every week then you need to rethink your strategy.

Revenue is the goal but how you get there matters more.

- What customer behaviors actually drive LTV?
- What reduces churn?
- What changes between month 1 and month 6?

The strategy for subscription brands is not the same as one time purchase brands and it often shifts by industry too.

Metrics should reflect that.
