🚨 Google Just Nuked Cold Email Deliverability and Inbox Placement for Gsuite and Gmail inboxes.

If your outbound suddenly tanked the past couple of weeks… it’s not you. Google pushed a major update targeting cold-email traffic — and Gmail and Gsuite is now blocking or throttling a huge % of outreach.

Here’s what changed 👇

• Gmail / Gsuite tightened filters on ANY bulk-style outreach
• Warm domains aren’t enough anymore
• Sending Tools like Instantly.ai, Smartlead, Apollo, lemlist,  are all impacted

- Your domains are NOT on any blacklists, yet google is still sending to spam
- Your messaging is good and passing all Spam Filter tests, yet google is still sending everything to spam

No, your messaging didn’t “stop working.”    It is Totally Google using a very heavy hand in this last update.

✅ What To Do Now

1. Cut current volume 40–60% on current domains to protect domain reputation and spread it out across more warmed up safe for sending domains with a lower emails sent per email box.
2. Rotate more with more multiple domains + stagger sends
3. Goes with out saying, but use intent data + micro-lists instead of mass lists
4. Strip tracking pixels + reduce links
5. Prioritize warm triggers (funding, tech installs, job changes)
6. Audit SPF/DKIM/DMARC ASAP

Cold email outbound isn't dead — lazy outbound is.

Your Emails Aren't Reaching Gmail Anymore - Here's Why (11/26 Update)

Good stuff 👍.  Bravo Adam Robinson.  👏

My take: this is one of the most honest, founder-first breakdowns of the real cost of VC I’ve seen. Every point hits.

What I appreciate here is the clarity: this isn’t anti-growth 
 it’s pro-autonomy, pro-execution, and pro-building a real business without unnecessary overhead or misaligned incentives.

Here’s what stood out to me 👇

1. “Dividends are good.”
 Completely agree. Real cash flow is the ultimate validation. You shouldn’t need to wait for a hypothetical exit when a healthy, profitable engine can pay you today. Founders forget that recurring dividends are the most certain “liquidity event” you can create.

2. “Investor value prop is weak (if you don’t need capital).”
 As someone who runs GTM for early-stage SaaS companies every day: 99% of investor GTM “advice” is generic. Execution > advisory. If you already know how to build pipeline, their “strategic value” becomes more of a narrative than a needle-mover.

3. “A new seat at the table is net-negative.”
 Truth. Every new seat dilutes speed. And when things get bumpy, investors have levers founders don’t. A single misaligned board voice can tank momentum you spent years building.

4. “They’re in the portfolio game — you’re not.”
 This is the quiet part founders don’t say out loud. You’re optimizing for your life and your business. They’re optimizing for portfolio math. Those incentives diverge fast.

5. “I want to do things investors won’t tolerate.”
 This one hits home. The best growth comes from bold moves: PLG experiments, AI-driven workflows, uncomfortably lean ops, viral loops. Most funds want predictability, not experimentation. Bootstrappers win by staying nimble.

6. “I don’t believe in spreadsheets.”
 I get it. Over-measurement kills creativity and pushes teams to optimize for the wrong horizon. ARR is the truth. Everything else is context, not gospel.

7. “Large carrots make us make bad decisions.”
 The psychological game is real. A big number can cloud judgment faster than anything. Investors are trained to weaponize that. Founders need their head clear — not chasing someone else’s incentive structure.

The real takeaway:
 Freedom, speed, and autonomy are worth more than a term sheet. When your business is actually working, adding new power centers almost always slows the machine. Bootstrapping forces clarity, creativity, and operational discipline  the exact traits that make great companies great.

Massive respect for calling this out so clearly. More founders need to hear this.

1. Dividends are good

If you create a successful early-stage startup, you should be rewarded by getting paid millions of dollars every year… Not just some *potentially* astronomical number at some point MAYBE in the future.

2. The investor value prop is weak (if you don’t need capital)

I listened to pitch after pitch of investors saying their “go-to-market advisory would be game-changing” for us. This pitch was weak and designed to get founders like me dreaming big dreams that if they panned out would largely be my team’s doing.

3. A new seat at the table is a net negative. Period

At best, investors will slow you down. At worst, they will ruin your life AND destroy your common equity if your business slows down for macro reasons outside of your control.

4. Investors are in the portfolio game. You’re not

Situations can emerge - FREQUENTLY - where what is best for your life and company can be usurped by a group of investors wanting a quick 2x. Even if they have a minority position, there are SO many ways they can exert influence and drive the outcome that is best for the fund.

5. I want to do things investors would not tolerate

My strategy for 2025 was to give away a super-valuable product using viral distribution strategies and do a lightning-fast PLG. I did it with a team that is unreasonably lean. I even let AI run RB2B for 7 days when the team went on vacation. THE SECOND any of this plan went sour, I would be told to stop, and if I didn’t, I’d be fired.

6. I don’t believe in measuring things or spreadsheets

I think almost all measurement (aside from top-line ARR) is garbage and leads to bad long-term decision making in favor of optimizing in the short term for whatever metric you’re going for.

7. Large carrots dangled in front of us make us make bad decisions

An investor’s job is to try to figure out what number will motivate the founder to transact, and once identified, get them to attach their identity to that number. We love validation that our beautiful business IS worth $100m, even if it actually lowers the probability-weighted financial outcome for the founder.

TAKEAWAY:

Last year I was seduced by the idea that I could take millions off the table.

After speaking to an investor a week, I realized that those millions would likely change the things about my life that I value most.

I’d sacrifice independence, freedom and it would slow us down.

That’s why I’m a bootstrapper at heart.
