Had a great first day at the SAAS NORTH Conference!

Started off catching up with friends and colleagues - always one of my favorite parts of these events.

Then spent most of the day in conversations with founders who are a step or two ahead of where I'm trying to go. Getting their unfiltered takes, understanding what they're seeing that I'm not, picking up on patterns before they become obvious.

Also, Michael Litt's talk on "Why SaaS is Dead and the Rise of Results as a Service" was a standout.

Just got back from SaaStock and my mind is buzzing with ideas to implement.

Huge thanks to Alexander Theuma for putting together such a fantastic event. He truly gets what makes conferences valuable.

It's not about endless panels and content (we have YouTube and LinkedIn for that). It's about connecting with people and sharing ideas in person. That’s something you just can't replicate online.

1. AI isn't optional anymore

If you're not automating or removing 20-30% of your team's work with AI agents and automations, you're going to be left behind.

Here’s a simple practice: ask your team every week what they did that could have been done by AI. This gets everyone thinking about efficiency.

2. Community matters more than ever

With AI making it easier to create content and everyone claiming it solves every problem, it's refreshing to hear how people are actually using AI to grow their business.

The key isn't finding the perfect AI workflow but more about building a culture where your entire team is constantly thinking about how to leverage AI in their work.

That's how you build an unstoppable team.

3. Find your X factor and obsess over it

What's the #1 thing holding your entire industry back? 

If you can solve it better than anyone else, you'll dominate your market. Always a good reminder from Mark Organ

Most people think this is terrible business. It's actually the best decision I've made.

Here's why...

When someone buys into our approach for implementing PLG, that's 90% of the sale done. The other 10% is just figuring out what level of service they need.

Our best clients read the book first - they show up already aligned, and the conversation becomes about implementation, not education.

For smaller companies, the book solves a different problem. They're often working on the wrong things and lack the capabilities to hire the right people.

The book gives them the roadmap and frameworks to move forward, whether they implement it themselves or work with us.

There's also a bigger shift happening.

People are using LLMs for everything now. If I keep the book behind a paywall, AI can't reference it.

Another big reason I'm doing this is because we help product-led companies, and we need to live the philosophy we preach.

The core of product-led growth is giving away enough value for free that when people need more, they choose to buy.

Information should be free. Implementation is what you charge for.

I genuinely believe it.

We recently signed a $3M ARR SaaS in the CRM space. This company doubled their trial volume in 12 months but the revenue barely moved.

Worse, their trial-to-paid conversion has stagnated at 9.8%, down from ~15% historically.

Here’s what was happening:

They spent the last year aggressively scaling their top of funnel. They added lead magnets and free training certificates to drive more signups.

The strategy worked exactly as planned as the trial volume exploded from 100 per month to over 200.

But the new signups had zero purchase intent.

People were downloading the certificate and creating an account to access the content, then never coming back.

Despite having Amplitude, HubSpot, and Chargebee - the full stack, their product-led motion wasn’t really working.

The founders said they didn’t want another consultant sending them slides.

They'd worked with agencies before and gotten nothing but reports and decks. No execution. No results.

Every SaaS market has hundreds of players, but only a few thrive.

Our ProductLed Implementer 🔥 Anastasia Kudrow has been CRUSHING it for a new client we onboarded in August.

They're a B2B marketplace helping people find and buy small businesses. 

Think: executives looking to escape the 9-5 grind and become financially independent by acquiring their own company.

It's a fascinating space with high-intent users and real money on the line. But when they came to us, they were stuck.

They'd experimented with different monetization models - hard paywall trials, freemium, various combinations. Nothing was clicking.

They had users browsing listings but getting them to upgrade was a problem.

When we dug into their product, we found that there was big problem with how they were communicating value at the critical moment.

Their upgrade messaging was VERY generic and irrelevant.

Users didn't understand what they'd unlock or why they needed it now. The flow was confusing. And there was no clear reason to act immediately.

Classic early-stage SaaS problem: great product, unclear value proposition at the paywall.

How did we fix it?

First, we helped them get clarity on their model. They landed on freemium with a 7-day trial option - let users explore freely, but gate the highest-value features.

Then we identified what those high-value features actually were. Turned out, the freshest listings (published in the last 30 days) were what serious buyers cared about most.

So we locked those behind the paywall.

We made the value crystal clear - users knew exactly what they were unlocking and why it mattered for their search.

Then we added a meaningful incentive that was only available during the upgrade trigger.

Here are the results so far 👇

☑ 42% trial-to-paid conversion rate. That's not a typo.
☑ Trial volume increased 3X within the first month.
☑ 4x increase in sign-up to trial conversion rate.

They're now on track to hit their growth targets, and Anastasia's already working on phase two:

→ Complete website redesign to better target first-time business acquirers. 

→ Email sequences to activate free users and push paid subscribers to higher tiers.

→ Redesigned cancellation flow to reduce churn and understand why people leave. 

→ New onboarding flow that guides users to their first significant action.

We’re just getting started!

Only 1 in 10 SaaS companies ever make it to $10M ARR.

And for the ones that do, it takes an average of 5-7 years from when they first start generating revenue.

This comes from Kyle Poyar’s analysis of over 6,525 SaaS companies using ChartMogul’s dataset. The insights are sobering, but what's more interesting is what it reveals about why most companies get stuck.

If you're at $1-3M ARR right now, you're in the danger zone.

You've proven you can acquire customers and generate revenue. But you're also at the point where the tactics that got you here start breaking down.

- The sales motion that worked when you were scrappy doesn't scale when you need to close 3x more deals. 

- The onboarding flow that felt fine with a few dozen customers a month starts showing cracks at 100. 

- The pricing model you launched with suddenly doesn't capture the value you're actually delivering.

Most companies respond to this by adding more - more reps, more marketing spend, more features, more processes.

“Churn is killing us. Customers disappear after the first month."

I've heard this from dozens of B2B SaaS CEOs over the past few years. But here's what we discovered after analyzing hundreds of these "churn problems": your customers aren't disappearing overnight.

They gradually disengage over weeks or months, leaving behavioral breadcrumbs along the way.

When we dig into their cancellation data, the patterns are always there:

→ Support tickets spike in the final weeks
→ Login frequency drops dramatically
→ Product usage patterns shift completely

The signals exist. Companies just aren't taking note.

This happens because CS teams are often reactive and not proactive.

Product usage information lives in silos, and no one is tasked with connecting declining usage patterns to account health.

You know what’s worse?

Most founders are so obsessed with acquisition metrics - CAC, conversion rates, pipeline velocity while they treat retention as a black box.

Instead, build early warning systems that track behavioral indicators:

✓ Support ticket analysis tied to account risk
✓ Multi-signal health scoring (not just "last login")
✓ Proactive outreach triggered by behavior, not calendar
✓ Intervention playbooks for different risk levels

If you're experiencing "surprise" churn, start by doing a post-mortem on your last few cancellations.

Look at their usage patterns, support interactions, and engagement levels in the 60-90 days before they left.

You'll likely find that the surprises weren't actually that surprising…

You just weren't looking at the right indicators.

Product-market fit is like an onion - there are layers to it. And if I'm being honest, we're only partway there at ProductLed.

I've started breaking it down into three pieces, and it's helped me understand where we're actually winning and where we're still figuring things out.

The first layer is founder-market fit.

This is about aligning what you do with what the market wants.

I love PLG. The work we do is a passion, something I'd probably do even if I wasn't getting paid for it. Without this layer, you won't have the stubbornness to push through the hard parts. We've nailed this one.

The second layer is problem-market fit.

This is about proving you solve a valuable problem that the market actually cares about. We've nailed this too.

Companies are willing to invest hundreds of thousands to scale their PLG motions because PLG is genuinely hard. There's no shortage of companies struggling with it.

The third layer is solution-market fit. 

This is where we're still experimenting and honestly, it's where I'm spending most of my time as a founder right now.

We've tried a lot of approaches. We've done roadmaps where we analyze your business and map out the fastest path to scale.

We've done full ProductLed Implementation engagements where we work fractionally with clients - leading PLG internally or helping them launch initiatives like new pricing pages, free models, or product analytics setups.

But our churn has been higher than I'd like recently, which tells me we haven't nailed the solution yet.

There are a few hypotheses for why:

- We haven't scoped engagements correctly
- Our value isn't as recurring as we thought it was
- I haven't trained our implementers well enough

The truth is probably some combination of all three. But it's also a massive opportunity for us to get right, which is why we keep tweaking what we do.

Henry Ford captured 60% market share by following two simple principles. Here's how to apply them as a product-led founder in 2025 and beyond 👇

Henry Ford is a super interesting founder to study. I’ve read his book “My Life and Work” a few times already and each time I get more insights into how his brain worked

For context, Ford was the one who made cars accessible to everyone.

While competitors built luxury vehicles that most people couldn't afford, he focused on two things: creating the best product possible and offering the best price in the market.

Ford understood something most founders miss today. Every time you make your product more affordable, you unlock a new strata of buying power and fundamentally expand your total addressable market.

That's how he dominated his industry and became the obvious choice for millions of customers.

Later in life, Ford took an unconventional approach to giving back. He rejected the traditional charity model because he believed it was fundamentally weak and unsustainable.

Charities were dependent on donors and couldn't operate like sound businesses in the long term.

So instead of just writing checks, he purchased a hospital and applied his same business strategy: deliver the best service possible at the best price in the market. The hospital became self-sustaining and served more people than any donation ever could.

The lesson here is timeless, but there's a critical threshold you need to hit for this to work.

Umesh Khanna recently wrote about what he calls the "Delta 4" principle.
If your product doesn't improve the user experience by at least four points on a one to ten scale, you're not solving the real problem. You're just making incremental tweaks that won't create a meaningful difference.

Being marginally better than your competition doesn't win markets. You need a massive value gap that makes the decision obvious for customers.

So how do we apply this in 2025 and beyond?

Build a product-led company that does three things exceptionally well:

1. Create the best product possible with at least a Delta 4 improvement over alternatives.

2. Offer the best price in your market.

3. Make your product the easiest to use.

A great product is the ultimate growth hack, and helping companies implement this strategy is what lights me up.

I believe product-led companies should use Ford’s approach to building a modern-day charity.

Build something remarkable, make it accessible, and let your customers become your biggest sales channel. 

That's how you democratize access and dominate your market at the same time.

"PLG takes too long to see results."

JUST recorded what might be the most practical AI x PLG playbook out there with Aakash Gupta.

Aakash is neck-deep in AI tools every day, and he brought this framework that really crystallized things for me. There are two sides to the AI x PLG equation.

First, there's how AI transforms your actual PLG motion.

One of the biggest shifts I’m seeing is how time-to-value needs to drop to 1/10th of what it is today.

AI-assisted activation can analyze someone's domain the moment they sign up, infer their use case, and deliver value immediately.

Then there's pricing.

AI has real COGS, which changes everything. We're watching the shift from seat-based pricing to usage-based to outcome-based (eg: Intercom's Fin - they only charge when the AI actually resolves a support ticket.)

The second side is how AI makes you more effective as a practitioner.

Aakash walked through his entire stack - Claude Projects trained on his context, agent workflows handling everything from competitive analysis to marketing, prototyping tools that turn ideas into working demos in minutes.

The companies crushing it right now are doing 10x more because of AI.

All that said, I believe “taste” is the new moat because features are commoditized now.

Linear is the perfect example. They hit $1B valuation with "just task management" because they obsess over craft. Zero tolerance for bugs. That's what sets them apart now - not features anyone can copy.

PromoTix saw an 8% increase in conversions by leveraging the “Promised Land” effect.

Before: A concert image showing a band on stage + persuasive copy about selling tickets to events.

After: A blurred version of their actual product dashboard.

That's it. They A/B tested both versions with 29,000 users, and the blurred dashboard won by 8%.

Why does this work?

It creates a curiosity gap. When people see that blurred dashboard, they feel like they're almost there. Like the product is just behind a thin curtain, and all they need to do is fill out this quick form to pull it back.

It also signals completion. The finish line is visible but just slightly out of focus.

The best part?

It took zero development time as they just had to swap one image.

Your free product is probably solving the wrong problem.

I've seen this kill conversion at hundreds of product-led companies.

You build something technically impressive with unique features and powerful capabilities. But free-to-paid conversion stays under 3%.

The problem is you're solving advanced problems when users can't even solve beginner ones.

Here's an example:

When I worked at Vidyard, we had incredible video marketing analytics. You could see exactly what percentage of a video someone watched on your website.

But to experience that value during our free trial, users had to:

→ Upload a video to the platform 
→ Embed it on their website 
→ Integrate with their marketing automation platform 
→ Drive traffic to the page

Almost nobody completed those steps.

Not because the platform was clunky. Because we were solving an advanced problem when most users didn't even have a video to upload yet.
