It was sharp. 
Biting.
In front of everyone.

You could feel the room shift.

He felt it too.

Eric is a founder who has been on the receiving end of more than one comment like this.

He doesn’t like to be criticized.
It takes him back to third grade – 
when his teacher made fun of him,
mocking his test results in front of the entire class. 😔

Embarrassment.
Shame.
Anger.


Those same emotions resurface as a means of protection.
They surface to keep him from believing the lie.
The one where he believes others think he is incompetent.

In our last session, Eric reflected on the meeting.
The comment aimed his direction – 
and how he behaved.

As usual, his chest tightened, his face turned red, the heat rising. 🔥
The familiar surge that feels like strength.

But those indicators didn’t create clarity.
They revealed a threat.

He paused. ⏸️
Long enough to let his nervous system settle.

Pausing didn’t just calm him.
It changed how everyone else showed up.

“Can you say a little more about what you’re seeing?”

The temperature dropped. ❄️
Others exhaled. 💨
Eric half-smiled. 🙂

The room didn’t change because he overpowered it.
It changed because he regulated himself.

Everything he’s been practicing 
prepared him for that moment.

That’s what mastery looks like in real time.

Internal steadiness
creating relational safety.

Eric realizes he may still stumble in the future.
Mastery is realizing you have what you need to get back up again. 🌱

When was the last time regulation changed the room? 🤔

Most leaders don’t struggle with action.

“They don’t respect the work.”
“This is going to fail.”
“I have to push harder.”

I’ve heard hundreds of stories from founders and mission-driven leaders.
I’ve exponentially more of my own. 😳

In 2020, I took responsibility for the global pandemic and the downfall of a denomination of 1,000 churches in one sentence.

At the end of a five-year master’s program,
my cohort and I were ready to graduate. 🎓
The pandemic prevented the ceremony.
We didn’t get to walk – but our diplomas validate the experience. ✅

“If I hadn’t gone back to school, Covid wouldn’t have happened and the denomination I love would have survived,” I said in one fell swoop.

As others made decisions affecting me, 
old feelings surfaced. ⚠️
Immediately I started telling a story – what used to be normal.

Reflection is the moment you pause long enough
to question the story forming inside you. ✨

Not to overanalyze.
Not to second-guess your instincts.

❓But to ask:

What actually happened?
What did I feel?
What mattered most in that moment?
What story am I telling?

Reflection slows the wrong decisions. 🛑

It separates facts from meaning.
Reaction from intention.
Urgency from importance.

Without reflection, leadership becomes reflex.
With reflection, experience becomes wisdom. 🌱

A Protective Promise is a vow you made — consciously or unconsciously — to survive something painful.

As a young leader, I struggled to maintain composure.
As the tension rose, so did my anger.

When expectations increased
and control felt threatened,
I moved into protection mode.

Mine sounded like: 

“I will not be controlled.”

Yours may sound like:

“I’ll never let that happen again.”
“I’ll make sure this doesn’t fall apart.”
“I won’t need anyone.”
“I’ll prove I’m enough.”

At the time, those promises were intelligent. 🧠

They met deeply human needs:
safety, belonging, control.

They helped you adapt.
They gave you focus.
They created strength.

Protective Promises are not weakness.

They’re resilience. 💪

But here’s what changes over time:

What once protected you
begins to control you. 🔄

Instead of responding to what’s happening now,
you react from what happened then.

And because the promise feels noble —
strong, responsible, driven —
you don’t question it.

Until it starts shaping your team.
Your marriage.
Your pace.
Your exhaustion.

For me, it showed up as regret –
after the meeting.
After the conversation.
After the damage had been done.

Protective Promises aren’t broken by shame.

They’re transformed by awareness. 💡

Your Promise Isn’t Private

Your Protective Promise doesn’t just shape you.

It shapes the room. 🔎

My promise, “I will not be controlled” didn’t just protect me.

It hardened me.

When presenting options for the future,
one church leadership team called me the Grim Reaper.

When leading our executive team through change,
I was described as the immovable object.

We tell ourselves our promises are private.

They’re not.

If your promise is:
➟ “I have to hold this together.”
↳ Your team feels the weight.

If your promise is:
➟ “I can’t look weak.”
↳ Your team hides failure.

If your promise is:
➟ “I won’t need anyone.”
↳ Your team stops stepping in.

But they play out in relationships.

The cost isn’t always dramatic.

Less trust.
Less honesty.
Less collaboration.
Less rest.

The promise that once kept you safe
may now be keeping others small.

This isn’t about guilt.

It’s about awareness. 💡

Because when you change the promise,
you change the culture. 🌿

that’s how many founders operate.

But the pace and pressure hide a constant threat – losing composure.

With all the responsibilities, 
mission-driven leaders and founders
like Julie are always on the move, getting things done.

Until there’s an obstacle in the way.

Someone shows up late.
A rift in the team has surfaced.
Emotions have escalated out of control.

Last week, Julie told me about the company’s financial woes.
Members of her team are anxious about their jobs.
They’re blaming her for mismanagement.
She finds herself in over her head.

If Julie is going to keep it together –
the team and her behavior in this situation –
she needs to regain the trust of her team real soon.

She has learned what many in her position miss:

Before steady leaders decide what to do,
they need to prioritize how they want to be.

In a word, they regulate. 🧭

R — Reflection: What’s happening inside me? What’s the threat?
A — Awareness: What’s happening around me? Are their complaints valid?
P — Promises: What old promise is being activated right now? 
I — Impact: How are people experiencing me? What do I prefer my impact to be?
D — Decision: What decision aligns with what I’ve discovered above?

RAPID isn’t speed.

It’s alignment – 
with whom she wants to be,
with how the organization needs her to behave.

RAPID slows threat. 🧠
It strengthens clarity for herself and others.
It enables Julie to respond with her best thinking.

Most people only see the external outcome.
They don’t realize the internal work required for the outcome.

But Julie does.
She knows leaders aren’t born calm.
She has learned how to regulate herself in real time.

She pauses before responding.
She feels her chest tighten.
She notices her defensiveness rising.
She chooses not to interrupt. 🤍

Instead, Julie decides to embrace what she has learned:

She reflects on the part she is playing.
She becomes aware of how others are behaving.
She renews her promise to show up the way she prefers.
She considers her impact.
She makes decisions with deep integrity, using her best thinking.

Leading this way may not be your autopilot response, yet –
but it is a RAPID approach of inner work that fosters healthy leadership.
