My favorite way to explain B2B marketing for long sales cycles is by showing demand generation from the buyer perspective:

I. I WANT TO LEARN.

Individual buyers are exploring topics, upskilling themselves, and discovering best practices and industry trends. They're not actively looking for solutions yet—they're in learning mode.

At this stage, buyers might:

- Discover good content from a brand and start following them
- Share good content with colleagues
- Consume educational materials like podcasts, webinars, or articles
- Build awareness of different approaches and vendors

This is the foundation stage where you get noticed, build trust, and awareness before a specific business need emerges.

II. WE WANT A SOLUTION.

The buying group has agreed on the top-priority challenge and the consequences of not solving it now. They start looking for different solutions.

The vendor that was able to clearly articulate that their solution (not a product) is the best fit for this type of challenge, wins an opportunity to be considered during the next round.

Here is an example.

Our enterprise pipeline declined in 2025 by 27%. Despite multiple attempts and efforts, neither marketing nor sales knows how to fix it. We need a solution.

At this point, Champions might consider multiple solutions:

- Invest in sales training
- Hire SDRs and AEs with a proven track record of selling to enterprise
- Launch an account-based marketing program
- Invest in outreach scripts...

The list is endless.

III. WE WANT A SOLUTION LIKE YOURS.

After evaluating multiple solutions by fit, resources and budget, the buying group makes a decision to select one of them. At this point, they start looking at different vendors and book discovery calls to learn more.

Example: We want to start an account-based marketing program.

Alternatives:

- Buy an ABM platform and launch a program based on the playbooks provided by that vendor
- Hire an ABM agency
- Buy an ABM course or workshop
- Hire an experienced consulting company

These stages represent a typical buyer journey. The first three stages could take 9-12 months and often define if you're getting into the consideration set.

There are 2 companies that dared to challenge the absurdity of B2B marketing with video content: Cognism feat. Todd Clouser (The Worst Marketer in The World) and Dapper - the demand agency feat. Tycho Luijten and Steven van Marle (see one of my favorite videos they created).

Two companies stood out because they were not afraid to:

- innovate
- differentiate
- challenge the status quo

Ask any B2B sales team about their challenges, and in most cases you'll hear:

Our target accounts don't know us.

Most B2B companies are invisible to their buyers.

Not because they lack budget. Not because their product is bad.

Because they sound exactly like everyone else. They play safe.

Same gated whitepaper "10 trends in our market in 2026". Same pictures from the conference. Same narrative according to the "tone of voice".

B2B shouldn't stay for Boring to Boring. 

Even if you are not going to produce video content, you can stand out with:

- Insights and data (e.g. Kerry Cunningham doing a constant research for 6sense)

- Infographics explaining complex B2B marketing (we and Pierre Herubel took that pass)

- Actionable templates (cudos to Jen Allen-Knuth , Nate Nasralla, Rob Kaminski)

It's just a choice.

No B2B buyer ever said:

"Hey, I'm interested in being your MQL. 

Please, send me your automated email nurturing cadence and transfer my email and phone number to your Sales Rep.  I'd love to spend a few hours on a qualification call and then hang out with your Account Executive."

B2B buyers don't engage with marketing content, sign up for webinars or field events, because they are READY to buy.

They engage because the topic resonated with them, and they'd like to learn more.

We have a fundamental problem here.

Because of siloed sales and marketing, marketers are under the pressure to generate leads.

Nobody even questions the LEAD definition.

Hence, marketing collects any engament (sign-ups, downloads, email link clicks) and handovers it to sales. If, eventually, sales generate an opportunity, this opportunity is presented as marketing-influenced.

But in the most cases, it ends up with blaming each other at the next board meeting.

Stop thinking about conversions at each touchpoint. 

Start doing this: 

1. UNDERSTAND YOUR BUYERS.

- What do my best customers have in common? 
- What triggers their research? What attracts their attention? 
- Where do they learn? Hang out? Whom do they follow?
- What are their jobs-to-be-done and their daily challenges?
- What questions do they ask? 
- Which evaluation criteria do they use? 
- What do they value the most? 

2. BE PRESENT IN THE CHANNELS WHERE YOUR BUYERS ARE.

Clicks and downloads doesn't matter. Account awareness and nurturing matters.

Stop:

1. Dropping links to your website in every social post.
2. Create mediocre articles based on high-volume keywords
3. Producing low-quality PDFs to collect MQLs and transfer them to sales

Start:

Create top-notch content optimized for native consumption in the channel.

3. CONNECT AND ENGAGE WITH YOUR BUYERS.

In complex B2B the relationship is what drives the revenue aside from a strong brand and content.

Enable your marketing and sales to be active on target social platforms and communities to connect and engage with the target buyers, not pitching them.

4. DISTRIBUTE CONTENT.

Creating great content without making sure your target audience consumes it is a waste of time.

Develop a content distribution workflow through:

- Own assets: newsletter, social profiles, etc.
- Sharing in communities
- Paid and 1-1 distribution to target accounts

5. CAPTURE THE DEMAND.

Sales-ready buyers will reach out to you. Here's what to do with the rest:

- Remove friction from the buying process
- Do a progressive profiling to personalize further nurturing and activation.
- Add target accounts that hit an engagement threshold to ABM playbooks
- Deveop personalized warm-up and activation activities to generate sales opps

"LEADS" are the consequence of brand awareness, demand generation, joint marketing and sales nurturing, customer advocacy, and great product.

LinkedIn and organic reach are down. Our pipeline quality is up 20x. Here’s what's happening and what works today:

- In Q3 2025, organic reach hit its lowest point ever (down 65% from peak feat Will McTighe)
- Company pages falling from 7% to just 2% visibility in feeds (feat. Iternum Digital)
- Typical reach for content published from personal profiles is: 167 views for people with <1k followers and 5372 views for people with 50k-100k followers.

All of these means one simple fact:

Publish on the company’s page and wait for clicks is not working anymore.

My best guess:

LinkedIn is fighting with AI slop and low-quality content by trying to increase relevancy.

90% of LinkedIn feed is AI-generated content and selling-first posts. The signal-to-noise ratio has never been worse.

We’ve experienced this ourselves at FullFunnel.io. Our LinkedIn reach dropped 5-7x compared to two years ago. But our pipeline quality improved 20x over the same period.

Why?

Again, my best guess is because we never tried to chase the reach and always focused on jobs-to-be-done of our target buyers.

We ran an analysis with Vladimir Blagojević to find what works today. 

Here are 6 content formats that cut through the noise and generate awareness today.

1. Entertainment-first video (feat. Tycho Luijten).

Why it works: 

Humor is massively underused on LinkedIn. People are on social media to laugh or to learn. If you only do the second, you’re competing with thousands of identical videos. Add entertainment, and you break the pattern entirely.

2. Infographics (feat. Pierre Herubel).

Why it works: 

Infographics have the highest dwell time, save rates and profile click-through rate. Basically, what LinkedIn wants.

3. Carousels (feat. Sara Stella Lattanzio).

Why it works:

Same reasons as for infographics, with the difference that in carousels you can add more text and visual examples + provide step-by-step playbooks.

4. Proprietary research.

Why it works:

Any piece of content can be created in seconds. What can’t be created by AI is the data nobody else has. Your proprietary data.

When you publish research from real interviews or client data, your research becomes cited and shared on social, communities, newsletters, and sales decks.

Why it works:

Templates are immediately applicable. Buyers don’t just read them, they save them, use them, and share them with colleagues. You deliver value upfront.

There's a version of founder-led sales that feels like traction.

You're closing deals. The pipeline is moving. Customers love you.

And that's exactly when it becomes a liability.

My podcast guest last week said something that stuck with me: "We needed to move out of founder-led sales because we were too good at it."

Not because it wasn't working - because it was working only because of them.

The test isn't: can we close deals?

The test is: can a stranger come in and run the same play?

2 SDRs. 2 AEs. If they can do it, you have a motion.

If they can't, you have a founder with a rolodex - not a GTM system.

Most teams pour fuel on the fire before they've answered that question.

The fuel just accelerates the chaos.

Most founders build their ICP around who they are - not who buys.

A founder I spoke with launched assuming sales leaders were the buyer. He was a salesperson. His co-founder was a salesperson. Made perfect sense. 

Then the deals started closing and the buying committee looked completely different.
CMOs. RevOps leaders. Demand gen. Customer success.

It wasn't a failed hypothesis. It was signal.

The real ICP lesson isn't "know your buyer before you start."

It's: stay close enough to deals that the market can correct you.

Most founders learn this too late - after they've hired the wrong reps, built the wrong pitch deck, and targeted the wrong personas in their outbound.

The ones who move fast? They're in enough conversations that the correction happens in month 3, not month 18.

What's the ICP assumption your team is still executing around without ever having tested it?

I had a call last week that didn't go the way I planned.

The CEO was sharp. 25 years in his industry. Board-aligned. Clear routes to market. 
Kickoffs done.

He didn't need what I was offering - at least not from him.

And he told me clearly, directly, and without wasting either of our time.

What I noticed afterward:
He referred me to his CRO and VP Marketing. Twice. Unprompted.

Not because I sold him. Because I listened well enough that he could see exactly who I should be talking to.

The real ICP for what I do isn't the CEO who built the plan with the board.

It's the CMO or CRO who is new to the role and now has to execute a plan they didn't fully shape - across functions they're still learning, under execution pressure, with early signals that don't yet tell a clean story.

That leader has everything the CEO has - except one thing.

The CEO built the plan. He knows exactly what he meant by every decision in it.

The new leader doesn't.

So when sales hears "go after enterprise," marketing hears "go after enterprise," and pre-sales hears "go after enterprise" - they're each optimizing for something slightly different. Same words. Different interpretations. Nobody flagging it.

That gap is quiet. It doesn't look like dysfunction. It looks like a normal Q1.

Until Q3 arrives and the numbers don't add up.

Sometimes the most useful meeting is the one that sharpens your aim.

Your CRO had the attribution conversation again last quarter.

Same debate. Same channels. Same partial credit for everyone.

Nobody defunded anything. Nobody committed to anything.

And the planning cycle reset with the same portfolio because nothing was ever definitively proven wrong.

Every quarter you run six motions without committing to one - you're not just wasting budget. You're training your team that nothing will ever be defunded - so nothing ever has to perform.

Here's what "marketing influenced" actually means in most $10M-$50M companies: It means nobody wanted to make a hard call.

So every motion gets partial credit. Every team claims a piece of the number. And the real question - is this motion compounding or decaying? - never gets asked. Because asking it requires choosing.

The pattern I keep seeing: companies running 5-6 parallel demand motions, with attribution as a standing agenda item. Every quarter. The data gets more sophisticated. The debate stays the same.

The ones that break out of it don't improve the data.

They stop running six motions and commit to one (think “targeted outbound supported by content”). The attribution conversation changes entirely.

Not because the tooling improved. Because the motion got simple enough to see.

Here's what attribution looks like when you actually commit:
- One primary motion with a defined conversion sequence
- Leading indicators tied to that sequence, not vanity metrics
- A clear link between motion activity and pipeline velocity
- A quarterly review that asks "is this motion compounding?", not "which channel got credit?"

Attribution clarity is a downstream output of GTM commitment.

Not a tool problem. Not a data problem.

A commitment problem.

GTM doesn't start with your sales motion.

It starts with a question most teams never fully answer: why are you the only logical choice for this specific customer?

Most skip straight to execution - channels, cadence, pipeline. They build motion before they have clarity. And then wonder why their champion goes quiet.

* Trust in B2B isn't company-to-company. It's personal. Your champion is betting their career, not just their budget.
* PLG doesn't work for every product. Complex, high-stakes solutions demand sales-led, partnership-driven motion.
* GTM is never done. It evolves like a product roadmap — or it quietly breaks.

His team proved the last one in real time. A vertical SaaS company cut time-to-close from 35 days to 18 - not through more outreach, but by removing friction at every step and obsessing over time-to-value.

Content volume isn't your problem. You'd know if it was. 

A company came to us producing content consistently. Decent volume. Reasonable quality.

Zero pipeline from content.

In 90 days, here's what actually changed:

They went from "slap content out and hope something sticks" to running a program tied to real pipeline signals.

The content didn't change. The clarity did.

Your Customer Success Manager just saved a churning account. Heroic.

Now ask them to build a repeatable expansion motion. Silence.

That's the gap most CS orgs are living in - great at rescue, blind to the system that makes expansion predictable.

The confusing quarter always follows the great one. Solid NRR. Champagne. Then six months later - flat expansion, a couple of unexpected churns, nobody can explain why.

Because the great quarter was heroics. Not a motion.

Here's what breaks first: CSM and Sales are working in separate lanes. CSM sees the expansion signal - usage spike, new use case, champion getting promoted. Sales doesn't know until the CSM "loops them in." By then, the moment has passed.

The expansion motion only works when CS and Sales are running the same play: 

Trigger is systemic - RevOps flags usage thresholds tied to historical expansion correlation. CSM gets the alert, not the instinct.

Narrative is pre-built - CSM enters with original success criteria documented. "Here's where you said you wanted to go" - not "how are things going?"

Sales enters on signal, not calendar - when the customer's own language points to the next problem. Not at QBR. Not at renewal.

Champion is enabled before the ask - a one-pager they can take to their manager. Expansion sounds like their idea.

Here's what most CMOs miss: everything above requires narrative, content, and customer evidence. Marketing built it for the sale. Nobody rebuilt it for expansion.

Marketing built the narrative to win deals. Nobody rebuilt it to grow them. That's not a CS failure. That's an unfinished GTM motion.

The best content teams I've seen aren't producing more.

They're producing differently. 

Here's a GTM move most teams undervalue:
Use your own product → extract the learning → publish the insight.

My podcast guest called it "drinking their own champagne."

They ran gifting campaigns internally, tracked what worked, then published the results as thought leadership. One motion. Two outputs: pipeline data and content. 

Ten years later, that content library became their AI SEO moat - ranking for search intent their competitors hadn't thought to target yet.

The compounding wasn't planned. It was a byproduct of consistency.

Most content strategies are built around publishing schedules. This one was built around the work itself. 

They published what they were learning, not manufacturing something to say. 

A decade of that compounds. The signal does the selling.

You did the hard part. Then stopped thinking. 

1,500 people. Perfect ICP fit. One message. Sent to all.

I took a list of names. Added their roles, companies, and context into a spreadsheet. Fed it to Claude.

In minutes I had a segmentation I would have taken hours to think through manually.

Live buyers - decision authority, right stage, already losing sleep over what to do next. 

Referral paths - valuable, but a different conversation entirely.

Between roles - the most unfiltered perspective you'll find anywhere.

Each outreach message referenced something only that person would recognize. Not their job title. Their actual situation.

That's what AI unlocks at scale. Not more volume. More reading.

When your audience is that defined, generic messaging doesn't just underperform. It signals that you don't actually know them.

The list isn't broken. The operating mode behind it is.

Precision audiences require a different gear:

→ Content that makes everyone outside the list feel like it wasn't written for them

→ Outbound that references problems only they experience

→ Conversations that make them wonder if you've been watching their Slack

Make those 1,500 people feel like you've been in their room.

The list didn't change. The thinking behind it did. 

Most are using AI to write faster. The edge is using it to read deeper. Into the list, Into the room, Into what that specific person is actually wrestling with.

You have positioning. You probably don't have a POV.

Here's a test I use with GTM leaders: "Finish this sentence: Most companies in your space believe X. We believe Y."

If it takes more than 30 seconds - or the answer sounds like everyone else's - you have positioning without a POV.

They're not the same thing.

Positioning answers: what do we do, for whom, better than what alternative?

POV answers: what do we believe about this market that most people haven't accepted yet?

One is descriptive. The other is prescriptive.

And here's where the gap compounds:
Without a POV, your demand gen generates awareness.
With one, it generates conviction.

Awareness gets you meetings.
Conviction gets you champions.

The narrative decision isn't: how do we describe the product?
It's: what do we believe the market hasn't figured out yet - and are we willing to say it out loud?

Most companies answer the first question really well.

And never get to the second.

Content isn't failing.

Your message-content sequence is.

I was in a conversation recently with a founder who'd done everything right on paper.

Podcast running. Clips posted. LinkedIn ads spent. Content published since October.

Zero inbound leads. Literally zero.

And here's the thing, the content wasn't bad. The problem was upstream.

They were amplifying a message that hadn't been validated yet. It's like turning up the volume on a song that isn't in tune.

More reach. More noise.

Before you scale content, there's a prior question:  Is your message hunting with the right buyer?

Not "do people understand what you do", that's different.

This is: does your message land as their problem, today?

Not aspirational. Not cerebral. Theirs, now.

If the answer isn't a clear yes then no content volume, ad budget, or LinkedIn strategy will fix that.

Clarity first. Then amplification.

You inherited a team already in motion.

Content going out. Campaigns running. Activity numbers looking fine.

Three months in - pipeline isn't moving. And you're starting to wonder if it's the people.
It's probably not the people.

Here's what's actually happening: every piece of content your team publishes - posts, newsletters, emails, webinars - creates conditions. Warm engagers. ICP-fit attention. Trigger events at accounts you care about.

But conditions aren't pipeline. Conversations are pipeline.

Somewhere between signal received and message sent, there's a gap. No owner. No timeframe. Everyone assumes someone else will act on it. Nobody does. Consistently.

The team isn't underperforming by any visible metric. Output is real. But the signal-to-conversation layer has no one running it.

Before you make any personnel decisions - run this diagnostic:
Pick your last five content pieces. List every ICP-fit engagement. Count how many became a real conversation within 48 hours.

If the answer is zero - you don't have a people problem.

You have a handoff problem.

Fix the system before you change the team.

Your CRO asked what marketing's contribution to pipeline was.  Again.

Your team pulled the report. Blog posts. Webinars. Email sequences. Social. eBooks. The content calendar is full. Engagement is up. Audience is growing.

That's not an answer to the question.

Here's what most content-active marketing teams don't see:
Content volume is not a pipeline motion. It's a production motion.

The two feel identical from the inside - the team is busy, output is visible, the calendar is never empty. But busy content teams and pipeline-contributing content teams are running completely different systems.

One optimizes for: did we publish?
The other optimizes for: did someone move?

Most teams are running the first system while reporting on metrics that imply the second. And the CRO can feel the gap even when they can't name it.

The fix isn't more content. It's not better content either.

It's building content that has a defined next step - something that moves a qualified buyer closer to a conversation, not just closer to your brand.

Without that, every blog post, every webinar, every nurture sequence, every ebook is brand activity with a pipeline label on it.

And your CRO keeps asking the same question because the answer keeps sounding like output, not outcome.

Thought leadership doesn't start with content. 

It starts with a question most companies skip entirely. 

Do you have a point of view worth taking to market?

Not a feature list. Not a use case. A point of view.

One that says: here's what your buyers are getting wrong, here's what it's costing them, and here's a different way to think about it.

Most companies jump straight to formats.
Blog? Check. Podcast? Starting one. LinkedIn clips? We're on it.

But formats without a POV = noise with a logo on it.

The second thing most companies miss:Thought leadership doesn't just come from you saying smart things. 

It comes from having customers, peers, and respected voices echoing what you're saying 0 independently.That's not amplification. That's validation.

And without that validation layer, all the content in the world just makes you look like you're talking to yourself.

Here's what I've seen work in practice:
Step 1 → Lock your POV (what your ICP is getting wrong and why)
Step 2 → Build your echo chamber (customers, guests, peers who'll voice it)
Step 3 → Tie every content format back to a pipeline signal

Thought leadership that doesn't connect to pipeline is just branding.

And branding without pipeline signal is a budget line item waiting to be cut.
