Indian Entrepreneurs Don't Have a Skills Problem. They Have a Permission Problem.

I didn't study Indian entrepreneurs from afar. I am one.

When I moved to India in the mid-90s to build Morgan Stanley's operations from scratch, I learned quickly what it takes to build something in a country where the rules change mid-game, infrastructure fails you regularly, and nothing works the way the textbook says it should.

Indian entrepreneurs figure it out anyway. That's the gift.
The ability to keep moving when conditions are unclear. To solve problems with what's available, not what's ideal. To stay close to customers and read markets instinctively.

This isn't "jugaad" as a clever workaround. It's intelligence forged by constraint.

But here's what I also saw: sometimes in my own team, sometimes in myself.
The same traits that help you start can quietly strangle you as you grow.

Let me give you one example I watched play out dozens of times.
My head of operations would receive an assignment. Enthusiastic nod. "Yes, absolutely." Deadline discussed. Another nod, that distinctive Indian head wobble that somehow means yes, maybe, and I'll try - all at once.

Then silence.
On the day of delivery: "Sir, I ran into some difficulties."

Not a day before. Not a week before when we could have solved it together. On the day.

Why? Because asking for help meant looking incompetent. Flagging a problem meant delivering bad news. And delivering bad news to the boss? Unthinkable.

So instead, the job doesn't get done. And chaos prevails.

This isn't a character flaw. It's a survival instinct shaped by hierarchy, by culture, by years of learning that the boss's mood matters more than the truth.

But it doesn't scale.

What got you here won't get you there. 

The founder who built the company by being in every room becomes the bottleneck in every decision.

The relentless work ethic that proved commitment becomes an excuse to avoid the harder question: Am I working on the right things?

The deep customer instinct that built the business never gets matched with the ability to step back and see the bigger picture.

I've lived this. I've watched brilliant people hit ceilings they couldn't name.

The shift from survival to scale isn't operational. It's personal. It requires looking at how you lead, not just what you do.

That's the work I do now: creating space for experienced leaders to slow down, examine patterns that once served them, and decide what needs to evolve.

I was standing by the sea, wearing a Duke Dad cap. 

What surprised me wasn’t the view. It was how many people stopped me because of the brand on that cap.

"I went there..."
"My child applied there..."
"I love that place..."

That’s when it really struck me.

We are deeply conditioned to respond to brands. Universities that are 120–140 years old. Companies like Coca-Cola, Apple, Microsoft, Amazon. Institutions. 

None of them were built overnight. And none of their founders were building what we see today. Amazon sold books. That was the whole idea.

Bill Gates wasn’t building today’s Microsoft. Google built on what already existed. Hundreds of ideas fail for every one that works.

Yet when it comes to ourselves, we hesitate.
“I can’t build something like that.”
 “I don’t have the brand.”
 “I’m not there yet.”

Here’s what life taught me, the hard way: Start where you are. Build small, but don’t think small.

When I worked inside large firms, I built businesses using their brand power. When I left, I assumed I could do the same on my own. What I didn’t take with me was the brand.

So I had to build my own. It took years. Multiple businesses. Some worked. Some failed. Nothing was wasted. Every attempt stacked learning. Every failure taught me what not to repeat.

The lesson that changed everything?

Never quit. If you’re tempted to quit, ask yourself: Why did I start?

If you don’t know your why, the how will defeat you every time. That’s why most ventures don’t fail from bad ideas, they fail from shallow clarity.

Setbacks feel permanent. Success feels bigger than it is.

Both are temporary. So don’t lose today worrying about a future you don’t control yet.
 
Focus on what’s in front of you. Build. Learn. Pivot. Stay in motion. And never quit, unless the tiger is actually chasing you.

India has always been brilliant at Jugaad.

I’ve seen it up close, across decades, industries, and cycles. Smart workarounds. Fast fixes. Solutions built with very little and made to work anyway. 

In the early days, that instinct is often the reason something gets off the ground at all. But I’ve also seen where it quietly breaks down.

Many ventures don’t fail because the idea was bad. They stall because what worked as a workaround never evolved into something that could carry weight.

Jugaad is excellent at solving the problem in front of you. Scale asks a different question: Can this work when you’re not personally holding it together?

That’s where things usually start to feel uncomfortable. Processes that lived in someone’s head begin to fray. Quality becomes uneven. Customers notice. Teams improvise in different directions. The business starts depending on constant intervention from the founder.

Technology often shows up late, not as leverage but as patchwork. Branding remains an afterthought because “we’ll fix that once things stabilize.” 

Funding conversations become harder because what exists works, but only in a very specific, fragile way. None of this is incompetence. It’s habit.

Jugaad rewards speed, ingenuity, and personal heroics. Scaling rewards clarity, repeatability, and restraint. The shift between the two isn’t obvious, and it rarely announces itself clearly.

The founders who make it through that transition don’t abandon frugality. They outgrow improvisation as a leadership default. They begin designing the business so it can run without them being everywhere at once.

That change is personal. Because the real work isn’t turning a clever solution into a bigger one. It’s turning yourself from the engine into the architect.

You Can Be Right, Competent, and Completely Invisible. All at Once

Early in my career in India, when I was sent to set up Morgan Stanley in India, I thought I was doing everything right.

I dressed (really) well. I delivered results. I was efficient, focused, and action-oriented: exactly what my American training for 17 years had taught me to be.

And for almost a year, I couldn't get anything meaningful done at work.

Bankers, vendors, service providers… they would come to see me, and I would treat the meetings like transactions. What can you do for us? What's the offer? Let's get to the point.

I thought I was being professional. 

I didn't know this until my wife, Kim, told me I was actually being obnoxious.
She was an interculturalist pursuing her PhD, deeply attuned to the culture I had grown up in but somehow never learned. One evening, she said: "Do you know people think you're a jerk?"

I was stunned. "What are you talking about?"

"Remember that banker who invited us to dinner with him and his wife? You told him, 'I've barely met you. Why would I have dinner with you? Do you even know my wife?'"

I remembered. I thought I was being reasonable and polite.

"I met his wife at an event last week," Kim said. "She told me the story. Do you understand that in Mumbai, most business gets done over cocktails and dinner? Relationships first. Deals later."

It took me a while to absorb this. I was so agenda-driven, so focused on efficiency, that I had missed how things actually worked. The bankers weren't wasting my time. They were trying to build trust. 

And I was shutting the door in their faces while congratulating myself for being "focused."

I wasn't paying attention. And it was costing me everything.

This isn't about etiquette in the old-fashioned sense: knowing which fork to use or when to send a thank-you note.

This is about awareness.

Are you noticing the room you're actually in? Or the room you assume you're in?

Are you reading how trust gets built in your environment? Or imposing a model that worked somewhere else?

The founders and leaders I work with today are rarely incompetent. Most of them are exceptionally capable. But capability without awareness creates a strange kind of invisibility. 

You're doing everything right and still not landing. People respect your work but don't want to work with you. Doors stay closed for reasons no one explains.

In a noisy marketplace, trust isn't built by being the loudest or the sharpest. It's built by paying attention: to the culture, to the environment in the room, to what's not being said.

I learned this the hard way. My wife had to tell me what everyone else was too polite to say.

So here's the question worth sitting with:
What might people around you be too polite to tell you?

“Build it and they will come.” I believed that once.

I quit my job without a backup plan. No safety net. No quiet transition. Just conviction.

I signed a lease for 12,000 square feet, with an option to expand it to 40,000. Three years. Locked in. In Mumbai. 

I hired 50 people. There were zero clients. Every dollar was mine.

People often assume moments like this are driven by confidence. They aren’t. They’re driven by momentum, belief, and a decision not to look too closely at what could go wrong.

There were days when the space felt far too large. Days when the commitments felt louder than the vision. Days when I understood how thin the line is between courage and denial.

What that period taught me has stayed with me.

Building something doesn’t automatically create demand. Effort doesn’t guarantee traction. And belief, on its own, isn’t a plan.

None of this makes the decision wrong. It makes it human.

When people talk to me now about their next chapter, leaving something familiar, building something meaningful, I don’t glorify the leap. I also don’t talk them out of it.

I know that clarity matters more than bravado. And awareness matters more than slogans.

“Build it and they will come” sounds comforting. Reality usually asks for something deeper.
