Throughout my career, I have had the privilege of driving operational success across various portfolios, including those within Bregal and Partners Group. I have led transformations that resulted in tangible outcomes such as 38% EBITDA savings and 67% reduction in resolution times at Compart. While these numbers are significant, it’s the lasting changes in mindset and culture that resonate most deeply with me.

During the global pause of COVID, I found the space to reassess how I lead. It became clear that sustainable transformation doesn’t come from strategy alone, it comes from understanding how deeply it’s tied to culture and human potential. Since then, this perspective has shaped my work: focused not just on delivering results, but on creating change that lasts and makes sense for the people inside the system.

We tend to think leadership fails when it is absent. But how ignorant is that.

I’ve started to realise that this framing is too convenient, and increasingly inaccurate for the kind of systems we are now operating inside.

Over the past year, especially across complex projects, I realised that the momentum didn’t stall when I stepped back. Instead it stalled at the precise moment I leaned in because I caught a red signal. 

I’ve also started to think about how deeply trained this reflex is. 

When strain appears, we reach for clarity. We add presence. We explain again. We attend one more meeting, refine one more decision, offer one more opinion — all of it feels responsible, even generous. And for a short while, it often helps. But beyond a certain threshold, those same actions can drain the system rather than stabilise it. Teams stop sensing the environment directly. Judgment migrates upward. Initiative thins. The organisation keeps moving, but its intelligence slowly collapses toward the centre.

Many times I found myself in it... in moments where stepping back felt as though almost negligent, even when every signal suggested the system needed space rather than another answer. Visibility is still rewarded. Activity reads as care. And yet I’ve started to suspect that restraint, when timed well, carries more weight than presence can.

That’s the learning I’m carrying forward.

I see leadership intervention as something with a half-life. There is a narrow window where involvement clarifies, steadies, and protects. Beyond that window, the same behaviour introduces friction, noise, and dependency. This became more pronounced in 2025 because feedback loops tightened. AI compressed the distance between decision and consequence. Markets reacted faster. Systems grew more sensitive to interference. What once felt like guidance started registering as distortion.

Looking ahead, I don’t think 2026 will distinguish between bold leaders and cautious ones. I think it will quietly separate those who can sense when their presence sharpens the system from those who notice, perhaps too late, when their presence has become the constraint.

I believe that subtraction will outperform addition. Fewer escalations. Fewer premature conclusions. Fewer opinions offered before the work has had a chance to organise itself. The organisations that move with the most clarity will be the ones where leadership intervenes precisely, then deliberately disappears again.

I can safely say that leadership has become narrower.

And in systems that now think faster than any individual inside them, knowing when to step aside may be the most demanding, and most human, form of leadership left.
