At Zalando, I thought exceeding expectations was enough. After all, I was managing cross-functional projects, picking up several projects during reorganizations, and quietly solving problems no one wanted to touch.

But months went by, and that next step never came.

Looking back, it wasn’t just about the work.

It was about two things I couldn’t see clearly then:
1) The system was in constant flux. In one year, I had four different leaders. Priorities shifted with every org chart. By the time my impact surfaced, the people who needed to see it were already gone.

2) I believed great work would speak for itself. Instead, my biggest contributions stayed in private docs and late-night efforts that was never visible to the people who made promotion decisions.

You can be ready for more. 
You can even do the job before you get the title.

But here’s what I learned the hard way:
Your environment accounts for at least half of the promotion equation. 

And the other half? 
Making your impact visible to decision-makers especially when everything else changes.

A quick gut-check if you’re hoping for a step up:
✅ Has your team or scope actually grown in the last 6 months?
✅ Are there stable leaders in place to champion your effort, or is the leadership desk a revolving door?
✅ Are you actively showing your results to people above your manager or are you waiting for someone to notice?

If you can’t answer yes to at least two, you’re probably stuck in a system that won’t reward your best work, no matter how much you give.

I learned this the hard way, so you don’t have to. "Hard work is table stakes."

Right system and real visibility - Those are the levers that move you forward.

Some career advice makes me laugh. 
"Work hard, and let your results speak for themselves." 

If only promotions were that simple. 

Hard work is everywhere. 
But people waiting quietly for recognition are everywhere too. 
Most go unnoticed. 

When I look back, my biggest leaps never came from just showing up or grinding away in silence. 
It happened when my value and my impact were in full view, in the right environment, at the right moment. 

Anyone who’s survived a few corporate reorganizations knows how easy it is for your wins to disappear into private folders, or get erased by a new leader with a fresh plan. 
It’s tempting to blame yourself, or think you need to try harder, but the truth is, your environment changes as fast as your title. 

Ask yourself:
Has your work actually pulled you into new circles, new rooms, new responsibilities? 
Are the people who can open doors for you aware of what only you can deliver? 
Or are you still hoping that skill and perseverance will quietly tip the scales? 

There’s a kind of comfort in thinking merit will magically be noticed. 
But when promotion decisions get made, comfort imight no always move you forward. 

I learned this lesson the hard way: effort alone is rarely enough. 
Visibility and the right timing are your leverage in systems built on too many moving parts. 

If your impact isn’t visible, even your best work can get left behind. 

Don’t bet on silence.

When I moved from India to Germany, I honestly thought the biggest struggle would be the weather or the language or figuring out which bread to buy in a supermarket that has forty kinds of bread.

Turns out, the toughest part was something else.
It was learning how to work in a new country while living with a disability that no one could see.

Back home, people just knew me.
I never had to explain myself.
Here, I was starting from scratch and pretending everything was fine.

I remember sitting in meetings zooming into my laptop like a man trying to decode a top secret message.
I memorised shortcuts because I worried people would think I was slow.
I felt so tired and then felt guilty for being tired.
And there were days I wondered if anyone could see what was really happening behind my very calm face.

Germany gave me so much.
Safety. Structure. A chance to rebuild.
A country that actually runs on time most days.
And long walks that felt like therapy.

But I also learned how invisible disabilities really are and how easy it is for people to feel unseen in a workplace that moves fast.
Over the last years, through coaching hundreds of people, I realised something simple.
Our stories are not that different.
High performers.
Doing good work.
But quietly carrying things that no one knows about.

So when someone asks me what inclusion should look like, I go back to those early years in Germany when I was figuring things out alone.
And here is what I wish every workplace had:

1. A culture where you don’t have to prove yourself twice.
Once for the job.
Once for the disability.

2. Leaders who don’t assume things.
Some people are not quiet. They are tired.
Some people are not slow. They are managing pain.
Some people are not disengaged. They are overwhelmed.

3. Tools that help, not frustrate.
Readable dashboards. Assistive tech. Bigger fonts.
Small things that lower the pressure.

4. Real flexibility.
Not the polite type where you can work from home but everyone raises an eyebrow anyway.
The real kind that supports actual human beings.

5. Safe spaces to talk.
Therapy. Coaching. Counselling.
Whatever helps a person breathe.
Without fear or shame.

6. People with disabilities in the room where decisions are made.
Not as a token.
But as experts of their own lived experience.

My move to Germany made me stronger.
It also made me slower in good ways.
More compassionate.
More patient with myself and others.
And painfully aware that workplaces can do much better.

Inclusion is not about lowering standards.
It is about removing the extra weight some of us carry so we can rise with everyone else.

If any part of this feels familiar, I see you.

You are not broken.

Burnout slows you down and it alters your brain similiar to alcohol and drugs. For real. But you won't admit it until you see data and references.

Here’s something most high performers don’t like to admit:

We’re not built to run on constant overload.
But the science is clear.

Chronic stress doesn’t just “wear you out.” 
It actually shrinks your brain.

Research out of Yale showed that people under ongoing stress lose gray matter in areas linked to self-control and decision-making. 

That means less focus, slower thinking, and way more mistakes, even if you push harder.

Stanford’s studies on cognitive overload found that multitasking drops your IQ in the moment by up to 15 points. That’s the same effect as missing a whole night of sleep.

So while we pride ourselves on doing it all, these hidden costs stack up fast:
- Executive function breaks down
- Emotions run wild
- Your edge gets dull

And here’s the kicker, it all happens before you notice.

High performers are great at ignoring early warning signs. But your brain keeps the score.

If you care about results, protecting your mind is non-negotiable.

Strategic rest, single-tasking, and honest boundaries aren’t soft skills, they’re your secret weapons.

Comparison is inevitable, but letting it steer you isn't. Want to talk about the ugly side of comparison?

We see someone move up faster, land the big title, or post another win, and a little voice kicks in: "Why not me?"

It's easy to assume their journey is smoother, 
their path less messy. 
But scratch the surface, 
and the highlight reel is just that: 
the highlights. 

No one posts the panic at midnight 
or the setbacks nobody saw coming. (example : investing 15000 Euros and 6 months in the wrong venture and losing sleep for half a year over it)

I've caught myself in that trap. 
Wishing I could just borrow someone else's progress, 
skip the hard parts, 
arrive at the result without the chaos that came with it.

But here's the catch: 
would I actually trade my whole story for theirs? 
Not just the wins, 
but the missed birthdays, 
the private failures, 
the pressure that doesn't make it on LinkedIn?

Almost never.

Because the truth is: every "overnight success" comes bundled with invisible tradeoffs. Stress, sacrifice, uncertainty. 

We all want the result, but not many would sign up for the full package. (example: That I am scheduling this post on a Friday night when I want to be catching the final season of Stranger Things NOW)

So, when envy creeps in, I use it as a prompt. 

What exactly is it pointing at? 
Is it admiration, or a sign I want to stretch in a new direction? 
It's rarely about the person.
It's about the gap between where I am and what I value next.

That gap is useful. 
It tells you what matters enough to bother you. 
But you don't have to copy-paste someone else's journey to fill it.

Pick your building blocks. Leave what doesn't fit.

Comparison is inevitable, but letting it steer you isn't.

Build yours, not theirs.

Most of us focus so much on actions and outcomes that we forget the architecture behind a grounded and meaningful life.
A structure that holds us steady in good times and in tough times.

For me, it looks something like this.

Vision gives us our WHY.
A reason to wake up.
For me, it is impacting a billion lives positively.

Mission gives us our WHAT.
The things we can actually touch today or in a few months.
Publishing a book.
Coaching twenty people and helping them shape their own vision and mission.
Building an app with a dev team that reduces the carbon footprint.
Things that are real and measurable.

Priorities help us focus.
They help us say yes with confidence and no with purpose.

Our mindset fuels the movement.
It helps us use our strengths, patterns, and self-awareness to move our priorities forward.

North Star Metrics keep us honest.
Mine are simple.
Seven hours of carefree sleep.
Two hours of daily meditation.
And a few other KPIs that allow me to adjust and pivot without losing the essence of my vision.

Deep meaningful relationships are the emotional foundation.
They help us choose how we want to feel in the best of times and in the worst of times.

And lastly, remembering that all of this will change.
Sooner or later.
Nothing stays fixed.
That awareness keeps me grounded and reminds me not to take myself too seriously.

Your world is not my world.
My world is not yours.
And that is the beauty of it.
We do not need the same path to reach the same truth.
There are many ways to experience this life and many wonders to discover along the way.

Thinking feels like holding water in your hands.
It’s Vivid. Active. Alive.....And it leaks.

Writing is a container.
It forces shape.
It exposes volume.

It shows what actually remains when pressure is applied.
Most high performers believe they think clearly.

Few have tested whether their thinking can hold.

Until something is written, thinking is provisional.
Unbounded.

Easily revised without consequence.

Writing introduces friction.
You see gaps.
You see repetition.
You see where certainty was assumed, not earned.

This is why internal systems change when writing becomes structural, not expressive.

Not journaling for relief.
Not documenting for memory.
But writing as a stress test for thinking.

When your internal system is sound, writing feels calm.
When it isn’t, writing feels noisy.

That contrast is information.

The wound isn’t my fault, but healing is up to me.

Growing up without both parents; left a lot of empty spaces. 
Questions with no answers. 
A sense of carrying stuff that never felt fair.

At fifteen, I hit a wall.

It was easy to blame my situation. 
The family I was born into. 
The missing pieces. 
The pain I didn’t ask for.

Then I realized something basic but huge.

Blame has an expiry date.

It doesn’t rebuild your energy or confidence. 
It won’t give you back the future you thought you lost.

The wound wasn’t my fault.

But the healing? 
That’s my responsibility.

This shift has changed every part of my life, and it shows up in everyone I coach.

Ever feel like you should be able to relax at the end of the week, but your mind just won’t switch off?

I used to think “unwinding” was as simple as shutting my laptop. It’s not. 
Turns out, real downtime takes a plan.

Here’s the system I use every Friday. (Send this to a friend who needs a reset.)

1. Retro 
Quick look back: What did I finish? What fell through? What needs a second look? 
I check what I actually did vs. what I set out to do. Surprises always pop up. I don’t ignore them.

2. Next week priorities 
In 25 minutes, I pick the big rocks for next week, tied to my own vision, not just the loudest fires. 
My golden rule: Calendar never more than 70% full. 
That spare 30%? It’s my buffer for the unexpected, the underestimated, or the important-but-not-urgent.

3. Shut it down 
Close my Mac, silence my phone, and put it somewhere I won’t reach for it. 
Out of sight, out of mind. simple, but way more effective than I thought.

4. Actually unwind 
Get outside. Watch something good. Call a friend. Pick up a book. 
But if I skip the first three, none of this feels like rest.
My mind keeps working overtime.

This routine took me years of coaching, feedback, and pure trial and error to figure out. 
Now it’s non-negotiable.

Most people can see, but not everyone has a vision. Vision isn’t just about ambition or setting goals. It’s about having a clear sense of direction, even when life gets messy.

So, how do you actually build a vision you can trust? 

Here’s what I’ve learned working with high-performers who’ve had to rebuild from the inside out, not just push through.

Step 1: Start with the inside, not the outside 

Forget about what you "should" want. 
Instead, ask: 
What brings me alive, even on my hardest days? 
What values do I refuse to trade, no matter what?

Step 2: Notice patterns, not just wishes

Vision isn’t a fantasy board. 
It’s the themes that keep pulling you forward, even when you’re struggling. 
What do you always find yourself coming back to, even after setbacks?

Step 3: Sketch, don’t carve.
 
Your vision isn’t a mission statement you hang on a wall.
It’s a messy first draft you revisit over and over. 
Write it out. 
Walk around with it.
Edit as you grow.

Step 4: Turn sight into action

A real vision changes how you show up, today, not someday. 
Test it out.
Where can you make one small, bold move that lines up with what you wrote?

Step 5: Stay honest when things get hard 

Vision gets real when things fall apart. 
When you feel stuck, ask yourself: 
Is my next step aligned with that deeper sense of direction, or just a reaction to what’s urgent?

Having sight is easy. 
Having vision takes work, and it’s never final.

But that’s where the real transformation happens.

Most of us think we have to wait until we're stronger, healthier, or more "ready" before we make a real impact.
But what if that's backwards?

I've coached people at the top of their fields, facing limits that aren't going anywhere chronic pain, anxiety, burnout, or just the constant noise of a busy life.

Here's the shift: 
The people who end up making the biggest difference aren't the ones with perfect energy or unlimited resources.

They're the ones who learn how to work with what they've got.

You can lead even when you need to rest more often.
You can build something meaningful even when your health (or your circumstances) force you to move slower than you wish.
You can show up for your team, even with your own doubts or tough days.

This isn't about lowering your standards or ignoring what's hard.

It's about leveraging your reality, not fighting it.

- Limits can actually sharpen your focus.
- Constraints help you get creative.
- Boundaries protect what matters most; including your ability to show up, over and over.

The big secret is that impact doesn't require perfection.

 It requires presence.
It requires action.
Sometimes, it just requires showing up honestly. 
Again and Again.

So if you're waiting to "fix" everything before you step up. 
Don't.

Start where you are, with whatever you have.

That's where real impact begins.

Are my actions guided by vision or just driven by noise?

Pick what fits. Toss the rest.

Your World Is Not Their World

You don’t have to hit rock bottom to be struggling.

Some of the highest performers I’ve worked with look like they’ve got it all sorted: projects delivered, inboxes cleared, calendars double-booked, always ready with a solution.

But when the noise quiets down, the cracks start to show. 
Numbness that creeps in after yet another late night. 
Energy that disappears the moment the laptop closes. 
A sense of drifting, even as the metrics say you’re on track.

Not every struggle is visible. 
In fast-moving workplaces, overachievement can be a mask. 
It gets applause but it can also hide exhaustion, disconnection, or pain nobody is willing to talk about.

I’ve seen it on both sides of the table. 
And I know how tempting it is to just “push through” and hope things will fix themselves with the next win or weekend away.

But here’s what I’ve learned: 
There isn’t a single playbook for recovery. 
Some find clarity in therapy. 
Others find momentum with evidence-based coaching. 
Most need a mix, in doses that fit their reality.

It’s not about picking one camp or the other. 
It’s about giving yourself permission to use every tool that helps you get back to yourself. 
Beyond high output, beyond what others see.

Ambition doesn’t have to mean running on empty.

"You are not your depression. You have a depression. It does not have you." There’s a real difference between being defined by something and just having it.

But when it comes to depression, especially for high performers, that line gets blurry fast. It can feel like the depression is running the whole show.

Here’s what most people don’t realize:
- Depression is staggeringly common. The World Health Organization reports that over 264 million people globally live with it. That’s not a niche group. That’s whole cities, teams, even leadership circles.

- In the workplace, it’s hidden. Research shows about 1 in 5 high-achieving professionals experience depression at some point, but most keep it under wraps. Out of fear, shame, or just trying to “push through.”

- The cost is real. Depression is now the leading cause of disability worldwide. In the US, it takes a $210 billion dollar bite out of the economy every year, mostly from lost productivity and absenteeism.

- And yet, over 60% of people struggling with depression never seek help. The higher the ambition, the higher the risks of isolation and silence.

I see this all the time with leaders and professionals I coach. Hard-driving, ambitious on the outside but secretly fighting uphill every day on the inside.

Here’s what I wish more people knew: 
Depression is not a personal flaw. 
It’s not a sign you’re broken, or not cut out for your role. 
It’s something you’re carrying not who you are.

Labels like “depressed” can stick to your identity if you let them. 

But you can also learn to see depression as one part of your experience, not the whole story.

With the right support, evidence-based tools, real conversations, and sometimes a bit of science-backed stubbornness you can design work and life to hold both ambition and wellbeing.

It starts with a shift: from “I am this” to “I have this... and I get to choose what I do next.”

The one question I ask every overwhelmed high achiever (and myself) that instantly cuts through the chaos.

Ever notice how chaos creeps in where clarity is missing?

Last week, a client sat across from me, tangled in a web of professional demands and personal expectations.

They felt pulled in every direction, never enough time, always one step behind, and always questioning if they were focused on what actually mattered.

Sound familiar?

So I asked a question that always cuts through the noise:
What's your North Star Metric?

They paused.
As a tech leader, they knew the term from product management but had never applied it to life.

Then they shot the question right back at me.
What's yours?

Mine is simple: 7 hours of peaceful sleep for 95 percent of nights each year.

They looked at me sideways.
Sleep?
Not a revenue target, not a step count, not a book-a-month challenge?

Nope.
Because after years of coaching, I've learned there is no productivity hack, no spiritual shortcut, no mental trick that can replace genuine rest.

But I didn't just stumble on that North Star Metric.
It took a process.
It meant stripping away all the checklists and goals that didn't really move the needle for me in the long run.

That's the hard part for most high achievers, right?

We're trained to chase the next milestone, rack up wins, and tick off boxes.
But we rarely stop to ask:
What's the ONE measure that, if I keep it in focus, makes everything else possible?

- Stuck in a loop of endless to-dos
- Achieving plenty, but always exhausted
- Sacrificing one part of life for another

Here's the process I use with clients to find your North Star Metric (NSM):

Step 1: List what truly matters.
Write down three to five things that matter most. Go beyond career : think health, family, purpose, growth.

Step 2: Spot the hidden bottleneck.
Identify the area quietly draining your energy or focus. Hint: It's usually what you compromise on first, like sleep or downtime.

Step 3: Find the gateway habit.
What's the one habit that, if you did it consistently, would unlock progress everywhere else?

Step 4: Make it measurable.
Not just "get more sleep," but "seven hours, ninety-five percent of nights." Be specific and nonnegotiable.

Step 5: Run everything through your metric.
Does this support your NSM, or sabotage it?

Why does this work?
Because the NSM is a compass.
It helps you say no to what doesn't matter.
It shifts you from reactive to intentional.

When you live from that place, professional wins start to align with your personal wellbeing.
No more trading one for the other. You build something sustainable and real.

Here's what I learned from Kim Scott's grid, and how I see it work in real teams.

It starts with a reality check:
If you only "care," your feedback turns into sugarcoating. 
If you only "challenge," you sound harsh, and people tune you out.

The sweet spot is Radical Candor,
Real care plus real challenge. 
But that's not a personality trait.
It's a practice you build on purpose.

Three ways to bring the grid to life with your team:

1. Make "Care" visible, not just felt. 
Go beyond "I'm here for you."
Instead, show you remember details about people's lives, or check in on their workload before you jump to business. 
A simple, "Hey, I know your dad was in the hospital last week, how is he?" lands differently than generic small talk.

2. Challenge in real time, not in annual reviews. 
If you see something that needs correcting, say it in the moment, privately if needed, directly always. 
Try, "I noticed you missed the deadline. What got in the way? How can I help you get back on track?" 
It’s not a reprimand. It’s a reset.

3. Draw the grid together. 
Pull up the Radical Candor grid in your next team meeting.
Use team examples.
No names.
To map out what happens when care or challenge goes missing. 
Let people share when they felt pushed, supported, or left in the dark. 
It opens up the conversation and builds trust.

Balancing care and challenge isn't a balancing act leaders have to navigate alone. 
It’s a shared responsibility and it starts with tiny, repeatable moves.
